Pilot / Data & AIAgent Pilot: one process to production
Six weeks, one process, an agent that actually goes live behind guardrails, with the evaluation harness to prove it works.
How the weeks run
Every step ends with something you can use. Hover or scroll to follow the plan.
Week 1
Process and guardrails
One narrow process, its success measure, and what the agent must never do without a person.
You getPilot charter and guardrails
Weeks 2-3
Build the agent and the harness
The agent is built against real cases, with an evaluation harness that scores every change.
You getA working agent and its test harness
Week 4
Shadow run
The agent runs beside your team on live traffic while people still make the decisions.
You getShadow-run results
Week 5
Live behind guardrails
Limited production, with escalation paths and monitoring in place.
You getAn agent in production
Week 6
Measure and hand over
Results against the baseline, and the runbook and harness handed to your team.
You getResults report and runbook

Narrow scope, real traffic, monitored.
An evaluation harness
So prompt and model changes are measurable afterwards.
Guardrail and escalation design
What it refuses to do without a human.
Tools we typically use here
Grouped by when they come in. Where you already run a platform, we start from it.

How it is priced
- Commercial model
- Fixed fee
- Pilot / 6 weeks
- When you get a number
- In writing, after a short scoping call once we have seen the process. Nothing starts before the number is agreed.
Questions buyers ask
What do you need from our side?
A sponsor who can make decisions, one person who knows the process well, and access to the data or systems in scope. We agree how much of their time it takes before we start.
Do we need to have chosen a platform?
No. We work with the platforms you already run and recommend a new one only when the evidence supports it.
What happens at the end?
You keep everything we produce. If there is a sensible next step we propose it with its own scope and price, and there is no obligation to continue.
How is it priced?
As a fixed fee, agreed in writing after a short scoping call and before any work starts.
Where this has worked
Start with a short call.
We will tell you whether this is the right first step, including when it is not.
