A €150M sustainability-linked facility from the IFC rested on an ESG programme that lived in 70 scanned documents, 2,400 files and one person's inbox. The annual lender report took three months to compile by hand, and the IFC reads it with its own AI. We designed the platform that turns all of it into assigned, reminded, evidenced and auditable work.

A working model of the approach on sample data. It plays on its own and pauses when scrolled away; nothing here touches a live system.

The challenge

Our client is an investment group whose €150M sustainability-linked facility from the IFC, part of the World Bank Group, carries environmental and social covenants. Its ESG team built a well-designed Environmental and Social Management System and had run it for two years, entirely by hand.

The system lived in 70 documents, 5 policies, 18 procedures and 43 plans, over 8,000 pages, every one of them a scanned image with no machine-readable text. Each defines tasks with deadlines, responsible roles and evidence requirements, but the roles were job titles, not people, and nothing was assigned or tracked.

What it was costing them

ProcessHow it workedThe risk
Task assignmentEmail to individual ownersTasks hidden across 70 documents, no visibility
RemindersManual email by one personSingle-person dependency, no audit trail
EscalationWalking to a colleague's deskNo documented escalation chain
Monthly data collectionAd-hoc email to site managersLate, incomplete, inconsistent data
Double entrySame data to ESG and to accountingInconsistent figures
Training recordsEmail or verbal confirmationNot verifiable against IFC Performance Standard 2
Audit consolidationSeparate reports per assetRecurring non-conformities unnoticed
Annual IFC report80-90 spreadsheet tabs over 3 months, one personA single point of failure for a €150M facility

And the report is read by an AI

The IFC assesses reports with MALENA, its machine-learning ESG analyst, which scores the sentiment of more than 1,200 ESG risk terms. Undated achievements and issues described without their remediation read as negative signals, whatever the real performance.

From scattered files to one task register
  • 70 scanned documents → One register, named owners
  • 2,400+ evidence files → One register, named owners
  • One person's inbox → One register, named owners

The approach

We ran a paid four-week discovery, then designed the full platform and a costed, phased delivery plan. Everything sits inside the client's existing Microsoft 365 and Azure tenant: no new vendor, no new licence for phase one, no data leaving the EU boundary.

Layer 1: intelligence, every document read once

All scanned documents and evidence files are OCR'd with Azure Document Intelligence, the full repository processed with Microsoft Fabric, indexed in Azure AI Search, and answered by Azure OpenAI grounded only in the client's own documents, in three languages.

Five AI assistants in Microsoft Teams:

AssistantExample question
ESG Navigator"What is due at this site this month?"
Compliance Auditor"Are we compliant with IFC Performance Standard 3 at this asset?"
Data Analyst"Energy intensity at this asset against last year"
Report Writer"Draft the action-plan status section of the annual report"
Site Inspector"Which construction obligations are due this week?"

Layer 2: operations, from job titles to named owners

  • AI task extraction. Every task in the 70 documents is extracted with its source clause, domain, asset, owner, frequency, deadline logic, required evidence and status, with a confidence score so uncertain items are reviewed first. The ESG team validates them in domain workshops, and titles are mapped to named people.
  • Reminders that cannot be missed. Teams and email at 14, 7 and 1 days before, automatic escalation to the line manager on the deadline, daily escalation after it.
  • Evidence and audit trail. Every uploaded file is linked to the task and IFC commitment it proves, and every action is timestamped against a named person.
  • Five automated workflows: task reminder, deadline escalation, evidence upload alert, task assignment, training acknowledgement.
  • Structured data collection. One monthly form per asset replaces email, and one submission feeds both ESG and accounting.
  • Training hub. A training library and register where a calendar event plus form acknowledgement creates an IFC-grade training record.

Layer 3: insight, dashboards and the lender report

  • Five Power BI dashboards: task completion, training compliance, data collection, KPI performance (energy, water, waste, GHG) and action-plan status linked to IFC covenants.
  • IFC report pre-screening. The draft monitoring report is checked for wording an ESG language model reads as negative or ambiguous, with clearer, dated, evidence-backed phrasing suggested. The aim is a report that reflects actual performance accurately, never one that hides an issue.
  • Governance. Role-based access through Entra ID, and an AI governance policy and data processing agreement as go-live conditions. All registers are schema-documented and ready for the group's ERP rollout.

Sequenced for proof, not faith

The outcome

All figures below are projected from the discovery and the delivery plan.

TodayWith the platform (projected)
ObligationsHidden in 70 scanned documentsOne register with named owners and deadlines
Evidence2,400+ unlinked filesEvery file linked to the obligation it proves
Reminders and escalationOne person, by email and in personAutomatic at 14, 7 and 1 days, escalation on the day
Annual IFC report3 months, 80-90 tabs, one personA pre-populated draft reviewed in days
Monthly data collectionAd-hoc email, double entryOne form per asset, 60%+ less effort
  • 70 documents and 2,400+ files turned into one living task register with named owners, deadlines and evidence.
  • No deadline missed silently, and escalation documented instead of walked to a desk.
  • The three-month IFC report replaced by a pre-populated draft reviewed in days.
  • A complete, timestamped audit trail for the lender.
  • All on technology the client already licenses, with a modest monthly cloud running cost.

The risk most teams miss

An ESG management system that is not operational drifts out of compliance quietly. The gap only shows when the annual report is due, and by then it is a covenant conversation.
